I was thinking of purchasing an '87 CR250, looks clean, needs piston. Just before I was about to pounce on it, the guy told me that he had replaced the crank with one out of an '82 he thought. He said they looked identical.

I don't want to get into a bike that may have a big problem -- are the cranks compatible? Is this a deal-breaker, do I have a reason to be concerned?

The cranks did have some changes on them. The crankshaft for the 87 was much improved over the older 82 in that it was a full disc crank and the 82 was the cut disc crank which was supposed to be better because it weighed less but it was not as strong. I wouldn't say it is a deal breaker but you would be smart to negotiate some and if you buy it get the correct and better crankshaft.
